So, Your Brand Is Ready for AI. Is Your Data?

What happens when brands layer AI on top of legacy foundations that were never built for it?

There’s a fascinating contradiction playing out in loyalty right now. According to The Heart of Loyalty Study 202657% of consumers say they’re willing to adopt AI as part of their loyalty experience. That’s promising. Now here’s the uncomfortable part: 56% of loyalty practitioners believe their customers aren’t ready for it.

Both can’t be right… but they are. So, what happens when brands layer AI on top of legacy foundations that were never built for it?

Your AI Is Only As Good As What’s Underneath

Let’s be direct: putting an AI agent on top of a legacy loyalty system is like building a smart city on a crumbling infrastructure. The agent will confidently make decisions based on incomplete, inconsistent data. At scale. In real-time. To customers.

Here’s why this matters. Legacy loyalty platforms have data that was designed for transactions and rule enforcement. Not for the kind of cross-system reasoning that AI needs. That data is narrow by design. It lacks behavioral signals, engagement history, longitudinal context. A human analyst might flag that something feels incomplete. An agent? It just reasons confidently over whatever it has. Thin data becomes dangerous, not just unhelpful.

Then there’s identity. Different systems define “member” differently. A semantic layer can translate between them, but every schema change breaks that translation. And when historical field meanings get reused across time periods (common in mature platforms), your translation layer doesn’t know which version it’s looking at. Neither does the agent.

Then governance. As AI makes consequential loyalty decisions, regulators and customers want traceability. Legacy data models weren’t built for that. You need custom audit structures layered on top. At that point, you’re not investing in AI. You’re building tech debt.

Why Waiting Gets Expensive

Here’s what brands typically do: They implement an AI layer anyway, because the competitive pressure feels urgent. Then they spend the next 18 months discovering gaps, rebuilding broken use cases, and maintaining custom translation layers. Investment A (the AI agent) becomes blocked by foundational problems that should have been addressed first. The visibility into where your data is actually broken comes too late.

Meanwhile, the window narrows. Industry projection is that agentic AI goes from about 2% to 30% of enterprise software by 2035. Member expectations are already shifting. Loyalty AI that only answers transactional questions will feel dated against what people experience in retail, banking, streaming. The longer brands defer addressing the foundation, the faster the competitive debt accrues.

Before You Build, Assess

The question isn’t overlay versus rebuild. Agentic AI will be part of your ecosystem. The real question is: What’s your actual readiness across the dimensions that matter?

This is where AIME, our AI & Tech Maturity Evaluation, comes in. Delivered across three chapters…

  1. AI Readiness Assessment
  1. Customer Operating System Diagnostic
  1. Tech Ecosystem Audit

… AIME reveals where you are, what each gap actually costs you in capability terms, and which investments will provide the most value.

Understanding your AI & technology maturity means looking at:

  • Data: Quality, governance, behavioral richness, longitudinal depth
  • Identity: Resolution capability, consistency across systems, stable keys for reasoning
  • Technology: Real-time decisioning capability, streaming architecture, API readiness
  • Governance: Model explainability, audit trails, compliance structures
  • Operating model: Skills, processes, and organizational alignment for AI-driven decisions

This is how brands determine their platform’s AI readiness before they commit budget. Kobie helps brands understand exactly where they stand across these dimensions, so they design loyalty transformation on facts, and invest by unlocked value.
